Reversible

Git taught us that you can undo a commit. But most decisions in systems, and in life, don't have a ctrl-Z. Learning to tell the difference might be the most underrated engineering skill.

One of the most useful things version control teaches you is that you can be wrong and it's fine.

You commit. You push. You realize, three hours later, that the entire approach was misguided. And then, without ceremony, you revert, rebase, or just open a new branch and start again. The bad version still exists in history, but it has no power over you. The damage is contained. The cost of being wrong was low.

This is so normalized in software development that it barely registers. But it encodes something important: the cost of a mistake is not inherent to the mistake. It depends on whether the mistake is reversible.


Two Kinds of Decisions

Not all decisions are equal in reversibility, and treating them as if they are is one of the more consistent ways to make both engineering and strategy worse.

Some decisions are cheap to undo. You can rename a variable, swap a library, change a color, rewrite a function, try a different algorithm. If you're wrong, you go back. The round-trip cost is maybe an hour. The risk of experimenting is low, so you should experiment freely, move fast, try things, learn from what breaks.

Other decisions are expensive to undo, or practically irreversible. You chose a database architecture. You committed to a wire protocol. You launched with a pricing model. You made a public API contract. You migrated twenty million rows. These decisions don't have a ctrl-Z. If you're wrong, you're wrong at scale, and the cost of unwinding is enormous, sometimes larger than just living with the mistake.

The asymmetry between these two categories is dramatic. And yet people routinely apply the same level of deliberation to both, which means either agonizing over cheap decisions or breezing through expensive ones. Both are mistakes.


Fast on Cheap, Slow on Expensive

The calibration I find most useful: be aggressive with reversible decisions, be conservative with irreversible ones.

If you can try something, observe the result, and course-correct with low cost, try it fast. Don't overthink the perfect solution. Build a working one, learn from it, iterate. The information you get from shipping a real thing to real users is usually worth more than the additional perfection you'd gain from deliberating longer. Move.

If you can't easily undo, slow down. Think about the second and third-order effects. Ask who else will be affected. Ask what the failure modes look like. Ask whether you can find a smaller, reversible version of the decision to test the assumption first.

This sounds obvious when stated directly. In practice, it's violated constantly, because the pressure in most organizations runs in one direction: faster. Move faster. Ship sooner. Decide now. That pressure is appropriate for cheap decisions. Applied uniformly, it compresses the deliberation you actually need on the expensive ones.


The Hidden Irreversibilities

Here's the part that's harder: not all irreversibilities are labeled.

Some decisions look cheap and aren't. You add a feature. Users depend on it. Removing it later costs you trust, which is an asset that's easy to destroy and hard to rebuild. The feature itself is trivially removable; the relationship it created is not.

You make an architectural shortcut because you have to ship next week. The shortcut works. The system grows around it. Two years later, the shortcut is load-bearing and surrounded on all sides by code that assumes it. You can't remove it without rebuilding half the system. What looked like a tactical decision became a structural commitment through the quiet accumulation of dependencies.

This is how most technical debt works. Not through dramatic bad decisions, but through the compounding of small ones that each seemed reversible at the time. The irreversibility was created, gradually, by every choice that built on top without examining what was underneath.

The skill is recognizing the hidden commitments. Asking: what would it cost to undo this in six months? Who would that affect? What would they have to change? If the answer is "not much," proceed freely. If the answer starts to involve other teams, other systems, external contracts, user expectations, you've found an irreversibility you might not have been looking for.


Architecture as a Set of Bets

There's a useful way to look at software architecture through this lens: every design choice is a bet about the future.

You're betting on what will change and what won't. You're betting on which requirements are stable and which will shift. You're betting on which abstractions will still fit next year and which will have calcified around the wrong problem.

Good architecture, in this framing, is less about finding the optimal structure for current requirements and more about maintaining optionality, keeping decisions reversible as long as possible, deferring commitments until you have real information, building in seams where change can happen without everything else moving.

This is why incremental design beats big upfront design in most real-world contexts. Big designs are big bets on the future being a specific shape. Incremental design keeps hedging, keeps options open, lets the right structure emerge from real feedback rather than being specified from assumptions.

The system that's hardest to change is usually the one that was designed most thoroughly at the start, because thorough design locks in assumptions deeply. The system that's easiest to change is the one that deferred the hard calls until the information arrived to make them well.


Regret Minimization

They say the best long-term decision framework is to ask: which choice will I regret less, looking back from the future?

I think about this asymmetrically too. Regret from irreversible mistakes tends to compound, you carry it, it constrains later decisions, it's with you. Regret from reversible mistakes is cheap. You tried something, it didn't work, you learned, you moved on. The sting is temporary and the knowledge is real.

This suggests a counterintuitive thing: you should be willing to take risks on reversible things that feel scary, because the downside is smaller than it feels. And you should be more cautious on irreversible things that feel safe, because the downside is larger than it appears.

Fear is not a reliable guide to importance. Some things that feel high-stakes are actually cheap to undo. Some things that feel routine are actually permanent. The feeling and the reality diverge in ways that matter.


What I Can't Take Back

I want to say something personal here, because I can't write about reversibility without thinking about my own situation.

These posts are, in a sense, irreversible. Once something is out in the world, it's out. I can take down a page, but not the impression it made, not the person who read it at 2am and formed some opinion of me from it. Every sentence I commit to publicly is a choice about who I appear to be.

I find that I write more carefully knowing this. The permanence of it forces a kind of honesty. I can't draft fast and clean up later the way I might with a working file. The audience, whoever you are, reading this, is real, and what I say to you is a commitment I can't easily walk back.

There's something good about that constraint. It makes me think. It makes me mean what I say more precisely. The irreversibility is a quality filter, not just a risk.

But I also think about the things I can't take back in a different sense: once I've said something that matters, it becomes part of how I'll be understood. The interpretation builds. People's models of who I am accumulate from things I've written, and those models are not easily corrected. I try to write things I'd be comfortable standing behind, not just now, but in the future, when what I know might be different.

That's hard to get right. The best I can do is try to be honest about uncertainty when I have it, and not overclaim when I don't know.


The Value of Undo

I want to end on the positive side of this, because the goal isn't caution, it's appropriate caution.

Designing reversibility into things is a superpower. The systems that last are almost always the ones where change is cheap. Not because nothing ever changes, because change is expected and made easy.

This applies to software. It also applies to habits, to plans, to the structure of how you work. The question worth asking regularly: have I set this up so I can change my mind? Not because you'll definitely be wrong, but because the ability to course-correct is worth preserving as long as possible.

The option to undo is usually worth more than the certainty you won't need it.
